From Data to Shelf Locations: How BigSeller Helped Tools R Us Reorganize a Warehouse with 2,000+ SKUs

In Biñan, Philippines, Tools R Us Hardware Enterprises OPC operates one physical store, one warehouse, and six online stores across Shopee and Lazada.

With INGCO as its core brand, Tools R Us sells power tools, hand tools, and other mainstream hardware products. Its wide product range serves both professionals and everyday consumers, but it also creates a demanding warehouse operation. By 2025, the company’s online sales had exceeded PHP 3 million, while its catalog had grown to more than 2,000 SKUs.


At that scale, the main challenge was not confusing product models or specifications. It was keeping track of stock quantities, product locations, and sales changes across a large and varied catalog.


After using BigSeller for two months, Tools R Us could complete a full warehouse stocktake and reconcile physical inventory with system records in just 1 to 2 hours. The same work previously took 1 to 2 days.


This improvement came from both centralized order and inventory management and one day of on-site implementation support from BigSeller’s Philippine team. Together, they connected system data with the warehouse’s actual shelves and daily operations.

 

From One Physical Store to Six Online Stores

Tools R Us began with traditional hardware retail, supplying local customers with power tools, hand tools, and industrial products. As more Philippine consumers began buying tools through ecommerce platforms, the company expanded its business to Shopee and Lazada.

Tools R Us did not have a product-identification problem. The challenge came from the overall size and variety of its hardware catalog.

Previously, products were placed mainly according to available space and staff experience. The team lacked a clear data basis for deciding which fast-moving SKUs should be easier to reach, which products required frequent picking, and which items could be placed in less accessible locations.


That approach could work with a smaller catalog. Once the warehouse contained more than 2,000 SKUs, staff had to repeatedly search, confirm, and cross-check products across many shelves.


Inventory information was also spread across online stores and manual records. The team had to spend substantial time checking whether platform stock, system records, physical quantities, and product locations matched.


A full warehouse stocktake and book-to-physical inventory reconciliation normally took 1 to 2 days. For a warehouse also fulfilling orders from six online stores, this work consumed manpower and interrupted daily operations.

 

The Initial Concern: Would a New System Add More Complexity?

When Tools R Us decided to use BigSeller, the team still had concerns. A hardware warehouse already has many SKUs and a complex product distribution.   2. SKU binding: linking marketplace products with the corresponding inventory SKUs.
  3. Inventory push rules: defining how available inventory should be shared with the connected online stores.
  4. Shelf-location planning: arranging SKU positions according to the warehouse layout and actual sales activity.

The system centralized orders, products, and inventory data. The local implementation team then helped connect that data to the warehouse’s physical shelves and operating habits.

Instead of treating every SKU in the same way, the team used sales activity to decide which products should be placed in more convenient locations. This gave warehouse staff a clearer basis for finding, picking, replenishing, and checking products.
